Every AI capability sits somewhere on a spectrum — from helping people understand information, to running whole parts of the business with minimal human involvement. We describe that spectrum in four distinct levels.

Level 1 — Understand Your Data

At Level 1, people can speak to, visualise, explore, and make assumptions about their data. AI helps humans understand, interrogate, draft from, and review information — but a person is always in the loop, doing the work. This is where most organisations begin, and there is enormous value here alone.

Level 2 — Your First Agent

At Level 2, a specific agent can complete a defined task using tools, knowledge, planning, and execution. It can be prompted or scheduled, but it stays inside a clear workflow or task boundary. The work shifts from "AI helps me do it" to "AI does this specific thing for me."

Level 3 — Agents Working Together

At Level 3, multiple agents complete tasks and communicate with each other — usually with one orchestrator coordinating several specialist agents. Whole multi-step processes can now run with the orchestrator deciding which specialist handles what.

Level 4 — Becoming AI‑Native

At Level 4, multiple orchestrators communicate consistently across multiple tasks, with continuous improvement, safeguards, governance, and ongoing cost-reduction trials. AI becomes part of the company's operating model — and the company can credibly be considered AI‑native.

You Cannot Skip Levels

The most common — and most expensive — mistake is reaching for Level 3 or 4 before the foundations exist. Multi-agent orchestration on top of data you don't trust, or without governance and safeguards in place, doesn't accelerate the business; it scales its mistakes.
